Most engineering standups answer the wrong question.

“What did you do yesterday?” is a status report. The question that changes outcomes is “where are you stuck?” — and most standups never get there because the format trains people to perform progress instead of asking for help.

A junior stuck Monday is still stuck Friday, only now they’ve spent four days hiding it. The standup didn’t surface the blocker. The standup was the blocker.
