Seems hard to find, but I want to be able to continue to use my switch and key cap collection. danwwilson🌱@komish you could look at the keychron Q11 if you want something prebuilt. If you are happy to build, I know of the lulu and some hard to come by other ones there is also the dygma raise but it uses custom firmware rather than something like QMK. https://www.keychron.com/products/keychron-q11-qmk-custom-mechanical-keyboard
@Danwwilson This actually looks like a fantastic option.
If I'm going to have to compromise, then this looks like the right blend of compromises (right shift is short, bottom-right modifiers are 1u).
I'd need to look into what tenting options I'd have for something like that. I'm sure the community has figured out a solution already.
I just came across the KBO-5000 which seems like it lets me get the right combination of right-hand modifier sizes but gives up hot swap. https://keeb.io/collections/kbo-5000-split-staggered-80-keyboard
